Turning data complexity into operational structure
Building a single Hubspot system for a complex data architecture
The Challenge
Bournemouth Rugby Club needed more than a straightforward contact database. As a membership organisation, its data architecture was complex and in this case, needed to manage players, parents, guardians, members, volunteers, coaches, sponsors and wider stakeholders inside one system, while preserving the relationships between them.
That was difficult because the data sat across multiple platforms, each holding only part of the picture. The result was duplication, inconsistent categorisation, fragmented reporting and too much manual effort. The real challenge was architectural: creating a single Hubspot portal capable of handling complex membership relationships in a way that was both accurate and usable.
Poor data and limited insight were were also restricting revenue opportunities. For a small club, every membership, sponsorship and supporter relationship matters. Without clear, reliable data, Bournemouth Rugby Club could not easily see where value was being missed.
The Solution

1Consolidate fragmented data into one operational structureThe first step was to bring together data that had been spread across GMS, Spond, WooCommerce and supporting spreadsheets. This was not a simple migration from one system into another. Each source played a different role and held a different level of detail. Before any of that could work inside Hubspot, the information needed to be reconciled into a single operational structure. By doing that work up front, Bournemouth Rugby Club moved from disconnected data sources to one central portal capable of supporting the organisation as a whole.

2Build the data model around people and relationships, not just recordsOnce the data sources had been brought together, the focus shifted to designing a model that reflected how the organisation operates. A membership organisation does not behave like a standard one-contact, one-role database. Junior players may share contact details with a parent. One parent may be connected to multiple children. A single adult may also be a member, a volunteer and a coach. Sponsor contacts and commercial records also need to live alongside membership data. That meant the structure could not flatten people into households or rely on email address alone as a reliable identifier. Many junior members did not have email addresses, so email could not be relied on as the primary unique identifier. Instead, the RFU number became vital for identifying under-18 members accurately and maintaining clean records. The data model was designed so each individual could exist as a distinct contact, while still being connected to the right parent, guardian, child, sponsor or company relationship. This was a critical part of the value. It meant the system was built to represent real-world membership structures rather than forcing the club into a simplified model that would create more problems later.

3Introduce governed categorisation across the databaseTo make the system usable day to day, the contact base needed consistent logic. A governed categorisation model was introduced so contacts could be classified by both contact type and parental relationship. This made it possible to distinguish clearly between players, parents or guardians, members, supporters, volunteers, coaches and sponsor contacts, while still allowing one individual to hold multiple roles at once. By creating a more deliberate structure, Bournemouth Rugby Club gained a database that could support the complexity of its audience without breaking it into disconnected records.

4Operationalise complex submissionsOne of the most important parts of the project was designing a process that could handle complex membership and form submissions properly. For Bournemouth Rugby Club, one submission did not always equal one person. In many cases, a single form or purchase needed to create or update multiple contacts, each with the right role and relationship inside Hubspot. That is where many membership setups become administratively heavy, because teams end up reconstructing family relationships manually after the transaction has already happened. The process was designed to remove that friction. It allowed multiple contacts to be created from a single submission where required, while preserving the correct parent-child relationships and assigning the relevant contact type and parental categorisation. Rather than relying on staff to interpret family structures by hand, the process created the right contact architecture from the outset. That protected data quality, reduced manual effort and made the database more dependable as new members entered the system.

5Extend Hubspot beyond membership into events, communications, and commercial managementWith the structure in place, Hubspot has become the operational environment for the club’s wider membership ecosystem. Events are a major part of the club’s growth, so the system needed to support a full event lifecycle, from registration and pre-event communications through to attendance management, follow-up, feedback and promotion of future activity. It also created the basis for a more structured communication model. Rather than relying on broad, manual messages, the club could begin moving toward segmented communications shaped by audience type and behaviour, including club-wide updates, event invitations, sponsor communications, supplier communications and nurture journeys that reflect how people engage over time. The same structure also strengthened the club’s commercial model. Sponsors and partners could be managed as active accounts with clearer visibility of deal stage, value, contract duration, engagement, renewals and follow-up activity, rather than being treated as isolated records.
Impact & Results
The result is a Hubspot portal capable of managing Bournemouth Rugby Club’s database as a connected membership environment rather than as a collection of disconnected lists. From a practical standpoint, the work delivered value in several ways:
